Adding a Second Estimator to Your Tree Service Without Losing Consistency

For many tree companies, the owner is the estimator. That works until it does not. At some point the owner is spending every evening writing quotes, the phone is going unanswered during jobs, and growth stalls because there are only so many properties one person can walk in a day. Adding a second estimator is one of the biggest steps a tree company takes, and the hardest part is not finding the person. It is making sure their estimates look and feel like yours.

When It Is Time

In Using Property Photos to Support Tree Estimates we talked about photos as part of a consistent estimating routine. Consistency becomes critical once more than one person is writing estimates.

Signs you need a second estimator include leads waiting days for a visit, estimates going out late, the owner having no time for crews or the business itself, and close rates dropping because follow-up has slipped. If several of these sound familiar, the cost of a second estimator may be smaller than the work you are losing.

Think about who the right person is. Some companies promote an experienced crew leader who already knows how jobs really run. Others hire someone with sales experience and teach them trees. Both can work. A crew leader brings credibility about method and time; a salesperson brings polish with customers. Either way, they will need your pricing structure and your standards to be consistent.

Write Down What You Know

Most of what makes the owner a good estimator lives in their head. Before the new person starts, write it down: your pricing structure, your size bands, your named adjustments, your minimums, your cleanup options and how you describe each type of work.

This is useful even if you never hire, because writing it down forces you to notice inconsistencies in your own pricing. An earlier article in this series covers building a pricing structure in detail.

Shared Line Items and Descriptions

Give every estimator the same set of standard line items with the same descriptions. When both estimators describe full haul-away, crown cleaning or stump grinding in the same words, customers get the same experience no matter who visits, and crews always know what each line means.

TreeBossPro estimates are built from line items and sent with online approval, so the customer sees the same professional format regardless of who wrote it. Automatic follow-up treats every estimate the same way too.

Ride-Alongs and Reviews

Have the new estimator ride along on a few weeks of estimates. Let them watch, then let them lead while you watch. Afterward, compare what each of you would have priced. The differences are where the training happens.

For the first while, review their estimates before they go out, or shortly after. Focus on the reasoning, not just the number. Over time, review less and trust more. Reports by estimator help you see how their close rate and job values compare without micromanaging.

Encourage questions. A new estimator who calls you from a driveway to talk through a tricky removal is doing exactly what you want. It is far cheaper to spend five minutes on the phone than to discover an underpriced job after the crew has already spent a full day on it.

Shared Records Make It Work

A second estimator is only as good as the information they have. If property details live in the owner's head, the new person starts every visit from scratch. TreeBossPro property records keep tree counts, DBH, heights, crew notes, custom fields, tags, history and crew photos on each property, so either estimator can pick up any customer.

Two-way texting in the software means customer conversations are not trapped on one person's phone. If one estimator is on a job, the other or the office can answer. Plans are never billed per user, so adding an estimator does not add a per-seat charge.

Keep the Customer Experience the Same

Customers should not be able to tell which estimator they got, except by name. Same response time, same professionalism, same estimate format, same follow-up. Agree on standards for how quickly leads are contacted, how quickly estimates go out and how visits are scheduled.

Getting this right lets the owner step back from daily estimating and focus on the business, while the company keeps the reputation the owner built. For the tools that make shared estimating work, visit the tree service estimating software page.
