Tracking Tree Estimate Close Rates With Reports

Most tree company owners have a feel for how their estimates are doing. Busy season feels good, slow weeks feel bad. But feel is not the same as knowing. Two owners with the same revenue can be in very different positions: one writing a few estimates and closing most, the other writing many and closing few. The numbers tell you which problem you have, and each problem has a different fix.

Why Close Rate Matters

In Quoting Recurring Pruning Cycles Instead of One-Off Tree Jobs we talked about turning one-off jobs into recurring work. Before you can improve how much work you win, you need to know how much you are winning now.

Close rate is the share of estimates that get approved. It sounds simple, but it is one of the most useful numbers in a tree business because it connects your pricing, your speed, your follow-up and your presentation. When it changes, something in that chain changed.

Close rate also tells you something revenue alone cannot. A strong month might come from a few big storm jobs while your everyday estimates quietly struggled. A weak month might hide a healthy close rate on fewer leads. Looking at both together tells you whether to work on getting more leads or on winning more of the ones you have.

What to Track

Keep track of a few counts:

Because TreeBossPro keeps leads, estimates and jobs in one system, these numbers come from what you are already doing rather than from a separate spreadsheet that someone has to maintain.

Break It Down by Category

An overall close rate hides a lot. Look at it by job category: Removals, Trimming and Pruning, Stump Grinding, Plant Health Care, Storm and Emergency, Consults. You may find that removals close well while trimming estimates rarely do, or that stump grinding sells easily as an add-on but poorly on its own.

Each pattern suggests something. Low trimming close rates might mean your minimum is too high for small jobs, or that your descriptions are vague. High removal close rates might mean you are underpriced. Look before you change anything.

Compare like with like across seasons, too. Close rates for removals in the middle of winter may look very different from those in spring, and storm work behaves differently from everything else. Compare a month with the same month last year rather than with the month before.

Break It Down by Estimator

If more than one person writes estimates, compare them. Differences in close rate between estimators are often about process, not talent. One sends estimates from the driveway; another types them up days later. One offers options; another sends a single price. Seeing the numbers side by side turns these habits into something you can coach.

Be careful with this. A lower close rate is not always worse; an estimator who prices big, complex removals correctly may close less often but earn more per job. Look at the value of approved work, not just the count.

Use the numbers to start conversations, not to punish. Ride along with an estimator who closes well and notice what they do differently. Often it is something simple, like how they explain the options or when they send the estimate, that the rest of the team can copy.

Watch the Ones That Never Answer

Unanswered estimates are their own category. If many estimates go quiet, the issue is often follow-up or speed rather than price. Automatic follow-up in TreeBossPro sends reminders on estimates that sit, and comparing results before and after turning it on tells you how much work was slipping away.

Also look at timing. If estimates sent the same day close more often than those sent later, that is a strong argument for estimating from the truck.

Turn Numbers Into Changes

Reports are only useful if they lead to action. Pick one change at a time: faster estimates, clearer line items, an added option, a revised minimum. Then watch the numbers for a few weeks. If close rate improves without hurting the value of approved work, keep the change.

Over a season, these small adjustments add up to a noticeably stronger business. For how reporting fits with the rest of the estimating workflow, see the tree service estimating software page.
